Experience 1: Developing an effective auto repair shop business plan
Step 1: Create a business plan
1. Start with a clear business plan
Creating a business plan is the most important step if you want to open an automotive repair shop that is sustainable and profitable. The reality shows that many garages fail not due to poor skills, but due to a lack of preparation from the beginning.
-
Determine whether the goal of opening a garage is long-term livelihood or future expansion
-
Research the market in the planned area: repair demand, garage density, common pricing
-
Estimate initial costs and monthly operating expenses to avoid cash flow shortages
2. Write a detailed description of your automotive repair shop
The business description helps you understand what model you are building, who you serve, and how you differ from competitors. This is an important foundation in planning to open an automotive repair shop.
-
Will you open a general repair garage or specialize in areas like body and paint, chassis and engine, or electrical and AC?
-
Are your target customers regular cars, service vehicles, or high-end cars?
-
Do you only repair specific car brands (Japanese, Korean) or all types of vehicles?
3. A business plan facilitates every step
A well-prepared plan provides a clear advantage when you implement how to open an automotive repair shop in practice.
-
Easier negotiation of premises with landlords due to a concrete business plan
-
Increased access to loans, credit lines, or investors
-
More effective work with parts and equipment suppliers
-
Establish clear garage operating procedures, reducing errors during operation
4. View the business plan as a feasibility testing tool
Don't just see the business plan as a document to run the shop. For newcomers, it also helps you decide whether to open an automotive repair shop in that area or not.
-
Evaluate whether the area for the garage has enough customers to sustain the shop long-term
-
Compare risks and returns before investing a large amount of capital
-
Identify unsuitable points early to adjust or stop in time

Step 2: Get business plan advice from the SBA
1. Find reliable guidance for writing a business plan
If you are in the planning stages of opening an automotive repair shop, consulting the SBA's guidance is a very practical choice. This is a reputable small business support organization that provides standard materials to help new entrepreneurs avoid going astray.
-
Provides detailed guidance for each section of the business plan
-
Offers clear and easy-to-apply templates and presentation methods
-
Materials are shared for free and easily accessible
2. Connect with organizations and more in-depth support resources
In addition to guide materials, the SBA can also help you access other organizations and resources more relevant to the automotive repair industry. This is a point many newcomers often overlook.
-
Introduces local organizations supporting the mechanical and automotive industry
-
Suggests consulting firms suitable for the garage model you intend to open
-
Provides practical, market-relevant information
3. Support for planning, financing, and opening the shop
The SBA doesn't just help you write a plan on paper; it also supports you throughout the process of preparing to open an automotive repair shop.
-
Supports initial financial planning guidance
-
Connects to funding sources and small business support programs
-
Suggests practical implementation steps before opening
4. Opportunity to be mentored by successful industry professionals
A valuable benefit is that the SBA can connect you with successful entrepreneurs willing to dedicate their time to provide free guidance.
-
Learn practical experience from those who have operated auto garages
-
Understand common risks when opening a car repair shop
-
Receive practical advice to avoid costly mistakes

Step 3: Seek local business advice
1. Proactively seek mentors if you lack business experience
If you have excellent technical skills but have never started a business, seeking local advice is almost a necessity when creating your automotive repair shop business plan.
-
Determine if you understand basic financial statements
-
Early identification of knowledge gaps that could lead to financial risks
-
Avoid doing everything yourself without sufficient foundation
2. Work with an accountant to ensure financial control
Finance is the "backbone" of every auto garage. If you don't know how to prepare and read reports, seek accounting support from the beginning.
-
Guidance on preparing profit and loss statements to determine garage profitability
-
Building a balance sheet to control assets and liabilities
-
Estimating startup costs and actual operating expenses
3. Consult with a lawyer to choose the appropriate business model
Before officially opening an automotive repair shop, you need to clearly define the legal structure to avoid future problems.
-
Choose a business structure appropriate for your scale and direction
-
Understand the legal responsibilities of a garage owner
-
Especially important if multiple people are contributing capital
4. Ask banks for feedback on your business plan
Banks have reviewed numerous business plans, so you can leverage their experience.
-
Ask them to review and provide feedback on your business plan
-
Check feasibility before borrowing capital
-
Many banks are willing to provide feedback for free
5. Learn from other local automotive businesses
Other repair garages might not want to help a competitor, but many businesses in the automotive industry are very open.
-
Auto parts stores often have a good understanding of repair needs in the area
-
Used car lots and salvage yards know common car models and customer sources
-
Can refer customers or share market information
6. Mandatory consultation with a financial expert when involving capital contributions or debt
If you plan to borrow capital or open a garage with others, consulting an expert is essential.
-
Assess financial risks before signing
-
Clearly define rights and responsibilities
-
Avoid conflicts or financial pressure once the shop is operational

Step 4: Obtain direct consultation from state management agencies
1. Contact state agencies to understand regulations when opening an automotive repair shop
When researching how to open an automotive repair shop, you cannot overlook local regulatory agencies such as city, district, or provincial levels. These are the bodies directly managing and supervising the operations of small businesses.
-
Provide accurate information on business regulations in the area
-
Guide on necessary legal procedures for auto garages
-
Help you avoid opening a shop without meeting legal requirements
2. Identify all required licenses and certifications
An auto repair shop not only needs a general business license but also specific industry licenses. This is crucial in the process of planning to open an auto garage.
-
Operating license for auto repair
-
Licenses for specialized services such as car painting, old paint treatment
-
Requirements related to environmental protection and occupational safety
3. Seek connection support from the SBA or business support units
Small business support organizations can help you connect with the correct agencies, avoiding wasted time and effort.
-
Introduces the responsible agency for the specific field
-
Provides updated information on new regulations
-
Reduces the risk of lacking licenses upon opening
4. Understand regulations from the planning stage
Understanding legal regulations early helps you be more proactive when developing your automotive repair shop business plan.
-
Estimate costs for licenses and regulatory compliance
-
Adjust the business model to comply with laws
-
Avoid additional costs or suspension of operations after opening the shop

Experience 2: Auto garage costs: Budgeting and optimizing investment capital
Step 1: Forecast revenue and profit
1. Determine projected revenue in the early years
When building your automotive repair shop business plan, you need to know clearly where the money will come from, how much, and at what rate it will grow. This is a part that many people handle superficially, yet it determines the survival of the garage.
-
Identify main revenue streams: machine repair, electrics - refrigeration, bodywork and paint, periodic maintenance
-
Estimate the number of customers per month based on location and store size
-
Predict growth rate over time, avoiding overly optimistic targets
2. Financial forecast for at least the first 3 years of operation
Based on practical experience, opening an car repair shop often takes time to stabilize customer base. Therefore, you should prepare a financial forecast for the first 3 years.
-
Year 1: focus on maintaining operations and building a loyal customer base
-
Year 2: start increasing revenue, improving profit
-
Year 3: optimize costs, aim for sustainable growth
3. Clearly list all operating and fixed costs
To calculate profit accurately, you must list all expenses fully.
-
Initial costs: premises rental, equipment purchase, workshop renovation
-
Monthly costs: mechanic salaries, electricity and water, materials, marketing
-
Periodic costs: machine maintenance, taxes, insurance
-
Repayment plan if a loan was taken to open the garage
4. Develop a service price list for car repairs
Service prices directly affect revenue and competitiveness. This is an essential step in how to open an efficient car repair shop.
-
Refer to average prices at other garages in the same area
-
Determine prices for specific services
-
Combine service prices with estimated customer volume to calculate revenue
5. Determine the break-even point of the shop
The break-even point is when revenue covers costs, and the shop is no longer incurring losses. In reality, many garage owners underestimate this milestone.
-
Calculate total fixed costs per month
-
Compare with projected average revenue
-
Prepare financially to sustain the shop until it reaches break-even

Step 2: Determine the capital needed to open a shop
1. Accurately calculate the amount needed to open and maintain the shop
Before opening an car repair shop, you absolutely must answer a core question: how much money is needed to open the shop and maintain operations until revenue stabilizes.
-
Initial investment capital for premises, equipment, tools
-
Cash flow to maintain operations during periods of low customer volume
-
Contingency fund to handle unforeseen risks in the early months
2. Clearly determine the loan amount if planning to borrow from a bank
If you plan to borrow capital, determining the specific figure is crucial. You cannot "estimate" when working with a bank.
-
Know the exact amount to borrow to present clearly to the lender
-
Avoid under-borrowing, which can lead to capital shortages mid-operation
-
Avoid over-borrowing, which creates debt repayment pressure before the garage becomes profitable
3. There is no common figure for the cost of opening an car garage
In reality, there isn't a fixed capital amount for how to open an car repair shop, as costs depend on many factors.
-
Shop location (city, suburbs, residential area)
-
Workshop size and number of repair bays
-
New or used equipment
-
General repair or specialized repair model
Due to these differences, you should not copy others' costs but calculate them according to your own circumstances.
4. A business plan is the most accurate capital estimation tool
A detailed business plan helps you clearly see the entire financial picture when opening an car repair shop.
-
List all startup costs
-
Calculate monthly operating costs
-
Determine the duration for which contingency funds are needed
5. Prioritize SBA-guaranteed loans
For small businesses, SBA-guaranteed loans are often a safe and suitable source of capital.
-
More flexible loan conditions
-
Long loan terms, reducing cash flow pressure
-
Suitable for new car repair shop owners

Step 3: Estimate equipment and material costs higher than actual
1. Always estimate equipment costs higher than you think
In reality, opening an car repair shop, equipment costs are almost always underestimated. While buying used machinery can save money initially, you still face unexpected maintenance, repair, or replacement costs.
-
Used equipment breaks down easily, disrupting operations
-
Incur unexpected repair costs
-
Affects progress and service quality
2. Apply the rule of adding 30% to equipment costs
A safe rule adopted by many garage owners is: calculate the total cost of equipment and materials, then add 30%.
-
Helps you proactively manage finances from the start
-
Avoid having to borrow more while operating
-
Better to have surplus capital than run out of money mid-way
Example:
-
Estimated 100,000 USD needed to purchase equipment
-
Should prepare capital for approximately 130,000 USD
3. Create a detailed list of all equipment to be purchased
For accurate estimation, you need to list everything needed for an car repair shop, including small items that are easily overlooked.
-
Car lifts, wheel balancing machines
-
Hoists, jacks, lifting equipment
-
Paint guns, paint masks, bodywork and paint tools
-
Customer reception area equipment, tables and chairs, signage
The more detailed the list, the lower the chance of capital shortage.
4. Consider leasing or financing equipment to reduce capital pressure
If you don't want to tie up too much money in initial equipment purchases, you can consider leasing or financing options.
-
Reduces the burden of startup costs
-
Easier to upgrade equipment when needed
-
Suitable for new car repair shop owners
5. Prioritize SBA-backed loans for equipment purchases
SBA-guaranteed loans often provide good support for purchasing or leasing equipment.
-
Lower interest rates compared to commercial loans
-
May not require a down payment
-
Suitable for long-term investment in machinery

Step 4: Prioritize investing in the best possible location
1. Choose the best location within your financial means
When discussing how to open an car repair shop, location is a factor that directly affects customer volume and revenue. The simple principle is: choose the best location you can afford, rather than a cheap but difficult-to-operate one.
-
Easy to find, easy to remember location
-
Customers can easily stop by without having to drive around
-
Increases the likelihood of customers finding you without much advertising cost
2. Prioritize locations near main roads with convenient traffic
An car repair garage needs more convenience than other types of businesses.
-
Easy access from main roads, national highways, major traffic arteries
-
Trucks and passenger cars can enter and exit without restrictions
-
Reduces customer travel time, increases decision to stop for repairs
3. Carefully check zoning and land use purposes
Before signing a lease or purchasing premises, you need to ensure that the location is permitted for commercial business.
-
Must be located in an area permitted for commercial activities
-
Avoid the risk of forced closure due to incorrect zoning
-
Especially important for car repair shops due to noise and paint fumes
4. Be willing to borrow more if the location has high profit potential
In some cases, borrowing a small additional amount for a good location can be a wise decision.
-
A good location helps increase long-term success
-
More stable cash flow helps banks assess lower risk
-
May be able to negotiate better loan interest rates

Step 5: Consider opening a franchised store
1. Understand the option of franchising instead of starting from scratch
When looking for how to open an car repair shop, you don't necessarily have to build everything from scratch. Franchising is a worthwhile option, especially for those without much business experience.
-
Operating under an established brand name
-
Applying a proven management and operation model
-
Reduces the risk of failure compared to doing everything yourself
2. The biggest advantage of franchising is reducing the risk of failure
Based on practical experience, franchised car repair shops often have a higher survival rate.
-
Familiar brand helps customers trust faster
-
Large-scale marketing support from the system
-
Standardized operating and management processes
-
Fewer mistakes in the initial operational phase
3. How to find the right franchise model in your locality
To explore franchise options, you should proactively contact popular car repair chains in your area.
-
Contact the corporate offices of car garage chains
-
Compare policies, costs, and support levels between parties
-
Don't be afraid to negotiate, as many systems are willing to offer competitive deals
4. Always consult an accountant and lawyer before signing a contract
Franchising directly involves financial and legal matters, so you shouldn't make decisions alone.
-
Ask an accountant to analyze actual costs and profits
-
Have a lawyer review the terms of the franchise agreement
-
Ensure rights and obligations are clarified from the outset
5. Understand the costs and trade-offs of opening a franchised garage
Franchising is not without its limitations. You need to consider carefully before deciding.
-
Must pay initial franchise fee and ongoing fees
-
Retained profits are often lower compared to opening an independent garage
-
Less flexibility in changing the business model

Experience 3: Car Garage Market Research: How to Attract Customers
Step 1: Conduct a market analysis
1. Confirm that the area has sufficient demand for car repairs
Before investing money, you need to be sure that a market truly exists for the garage model you want to open. This is a core step in how to open a car repair shop but is often overlooked.
-
Assess whether there is a lot of traffic in the area
-
Determine if people habitually get their cars repaired at outside garages
-
Avoid opening a store in a low-demand area even if rent is cheap
2. Collect data on vehicles in the area
The more specific the data, the more accurate your decisions will be. When analyzing the market, focus on the following factors:
-
Number of cars currently in circulation in the area
-
Average age of vehicles (older cars often require more repairs)
-
Popular car brands: Japanese, Korean, European cars
-
Proportion of private cars, service vehicles, company cars
3. Research popular car insurance companies in the locality
Insurance greatly affects the customer volume of car repair shops, especially for bodywork and accident repair.
-
Identify insurance companies widely used by customers
-
Understand the cooperation and payment processes of each company
-
Evaluate the potential for signing future insurance repair contracts
4. Analyze the level of competition in the area
You need to know how many competitors you will face before opening a store.

A good market analysis helps you see problems before they occur.
-
Avoid opening a garage where there are too many strong competitors
-
Adjust the service model to suit actual needs
-
Increase the likelihood of success when opening a car repair shop

Step 2: Build relationships with paint and parts suppliers
1. Proactively collaborate with major paint and parts companies
When applying a systematic approach to opening a car repair shop, you shouldn't do everything alone. Large paint, parts, and automotive supplies companies are valuable resources for new garage owners.
-
They have experience working with hundreds of repair shops
-

-

The reason is simple: when you do well, they sell more too.
3. Receive support for marketing and new technology trends
A less-noticed advantage is that suppliers often have excellent marketing data.
-
Share information about customer behavior in the auto repair industry
-
Update on new technologies, products, effective advertising methods
-
Support design of signboards, flyers, and promotional materials for the garage
This support helps you significantly save on initial marketing costs.
4. Ask partners for feedback on layout and store image
Suppliers work with many different garages, so they have practical experience with space and image.
-
Suggest optimal repair area layout
-
Advise on arranging parts storage, paint booth, customer reception area
-
Help the store look professional and build trust easily
5. Build good relationships with individual personnel at the supplier
Beyond working with the "company," you should build good relationships with the people directly supporting you.
-
Helps with fast and stable ordering
-
Reduces the risk of parts shortages when urgently needed
-
Ensures a smooth supply chain operation when the store opens

Step 3: Clearly define marketing orientation
1. View marketing as a pillar in the business plan

-
Honest and responsible with customers' vehicles and belongings
-
Polite, able to communicate and explain issues clearly
-
Instill confidence in customers when they drop off their cars
In reality, friendly service leads to better reviews and more returning customers for the shop.
2. Choose personnel who align with the shop's service direction
Not every skilled mechanic is suitable for your garage model.
-
Prioritize those with a cooperative spirit, eager to learn
-
Fit the service style you want to build
-
Help maintain a professional image for your car repair shop
3. Include full personnel costs in the business plan
Labor costs are often higher than the figures you see on the payroll. This is a point many new garage owners overlook.
-
Hourly or monthly wages for mechanics
-
Employer-paid taxes and contributions
-
Welfare costs, insurance, internal training
-
Time employees are not generating revenue

-
Business registration at city, provincial, and national levels
-
Contact the vehicle management authority or the relevant industry unit for detailed guidance

-
Lease agreement or ownership documents
-
Written permission to use the location for business

-
Waste from paint, solvents, oil, and grease
-
Emissions during painting and repair processes
-
Wastewater from car washing and equipment cleaning
2. Determine applicable regulations based on the services you provide
Not all shops are subject to the same level of requirements. Environmental regulations depend directly on your operational model.

Garages with painting services will face stricter requirements
-
Services involving old paint removal and new paint application require emission control

Shop size and daily repair volume also affect the level of management

The location of your garage significantly impacts environmental compliance requirements.
-
Near residential areas often subject to stricter control
-
Near urban drainage systems requires compliance with discharge regulations
